Outsourcing is like dating: exciting, and full of potential, yet prone to misunderstandings and unmet expectations. Success in outsourcing, much like relationships, relies on clear communication, setting the right expectations, and commitment to the process.

Reflecting on the evolution of the IT industry during and after the Digital Transformation era, it’s clear how much it’s changed. Twenty years ago, companies engaged with custom software companies differently and had distinct needs. After two decades in this industry, I’ve learned how helping customers succeed also involves navigating the risks of outsourcing. Whether through outsourcing, Nearshore strategies, or other initiatives, managing risk is an essential part of our role as partners.

So, if you’re about to outsource part of your business for the first time, or have had challenges in the past, I’d like to share some lessons I’ve learned over the years.

Choose the Right Partner

Selecting the right outsourcing partner is crucial, and involves more than just comparing price tags. Doing your due diligence is essential: leverage references, look for trusted sources like Gartner or Forrester rankings, and seek partners with a proven track record in your industry. Remember, outsourcing isn’t just about cutting costs; it’s also about finding a partner who can bring expertise and value to your team. A great outsourcing partner can elevate your internal capabilities by introducing new skills and knowledge that your team may lack. By choosing wisely, you not only ensure that the work gets done but also create a valuable learning opportunity for your team.

Cross-Pollination

Some of the most successful outsourcing engagements I’ve been part of occurred when the customer’s team collaborated closely with our team. Outsourcing is a powerful tool to scale your business, access top talent, and stay competitive, but it works best when there’s collaboration between your internal team and the outsourced team. It’s critical to onboard your team and ensure they embrace the outsourcing initiative.

An incentive model can also be highly effective in this context. When your team feels they are part of the process and have a stake in the outcome, they are more likely to collaborate effectively with the outsourced team.

Beware of the Bottlneck

One common pitfall I’ve seen time and time again is when companies decide to outsource only their software engineering efforts. While this approach may provide extra capacity on the development side, it can quickly expose bottlenecks upstream in your operations—such as your Product Managers or Digital Strategists, who may struggle to keep up with the increased output from your development team. This misalignment often leads to rework, low team morale, and, worst of all, the risk of building the wrong product. 

In short, outsourcing isn’t just about adding development capacity; it’s about ensuring the entire process—from strategy to execution—is aligned and can support the additional output.

Communication: Plan it, Don't Wing it

Hoping for communication to happen organically is a recipe for disaster. Communication needs to be deliberately planned. Regular check-ins, clear reporting structures, and feedback loops are essential, but don’t stop there.

Create opportunities for your teams to meet in person, especially in long-term engagements. It’s amazing how much team morale, productivity, and engagement can be boosted after an in-person meet-up. These bonds significantly enhance remote work effectiveness and help build trust that’s hard to establish over Zoom calls alone.

Have a Strong Onboarding Process

An outsourcing relationship is akin to bringing new people into your in-house team. It’s crucial to onboard your effectively, equipping them with the necessary tools, access, and knowledge to succeed from day one. Trust me, investing in thorough onboarding pays off and prevents headaches down the road.

Think Long Term

One of the biggest lessons I’ve learned is that outsourcing works best when you approach it with a long-term mindset. The most successful partnerships occur when your outsourcing partner understands your business, strengths, and weaknesses almost as well as you do. While there are times when short-term assistance is necessary for specific projects, the real value of outsourcing lies in fostering lasting relationships. When your partner knows your needs inside and out, the quality of collaboration improves significantly, leading to better results.

Don’t Neglect Legal and Security Safeguards

While it might not be the most exciting topic, ensuring you have the right legal and security protections in place is crucial. This includes clear contracts, data privacy agreements, and IP protections. To avoid any unpleasant surprises down the road, partner with companies that can provide the legal support you need.

Share Your Strategy and Objectives with Your Partner

Your outsourcing partner can’t help you succeed if they don’t know your goals. Be transparent about your strategy and objectives, ensuring your partner team understands your direction. OKRs (Objectives and Key Results) are a fantastic tool for this, allowing you to break down high-level objectives into actionable steps. Sharing relevant parts of your OKRs with your partner ensures they are aligned with your goals and working towards the same outcomes

Final Thoughts

Outsourcing is a powerful strategy for scaling your business and accessing top talent, but it comes with risks. The key to minimizing those risks lies in thoughtful planning, clear communication, and treating the relationship as a partnership. Whether addressing bottlenecks, fostering collaboration, or adopting a long-term perspective, your approach to outsourcing will significantly influence your success.

After 20+ years in the industry, I’ve learned one crucial lesson: outsourcing isn’t just about transferring tasks; it’s about building a working relationship that supports your business growth. Keep this in mind, and you’ll be on your way to successful outsourcing.
