In partnership with CI&T, a Brazilian multinational focused on technology development, the company created the “Polos” project, aimed at digitalizing processes, increasing efficiency, and improving the experience of students and staff.Before the initiative, a significant portion of operations relied on manual and decentralized processes, making it difficult to access information, reducing agility, and increasing the risk of inconsistencies, especially in a context that requires a high level of regulatory compliance. The project aimed to transform this model by creating more integrated, scalable, and accurate digital workflows. A new development logicThe transformation began with a focus on an “AI-First” approach. To enable this shift, the company conducted a comprehensive mapping of the software development lifecycle (SDLC), alongside an evolution in the culture of its technology teams.In practice, this means that activities previously performed manually, such as defining requirements, writing code, and conducting quality testing, are now directly supported by AI. AI is used from the planning stage, with automatic generation of requirements, through development, with code generation aligned to architecture, to quality assurance, with the application of more robust technical standards.To measure gains, the company adopted a metric called Business Complexity Points (BCPs), which serves as a productivity indicator in software development. This established an initial baseline, allowing the company to objectively track performance improvements throughout the project. “When we integrate AI across the entire development cycle, we eliminate operational steps and free up teams to focus on what really matters: solution design and business strategy.” Luis Tasso, Executive Manager at CI&T. In a second phase, the project incorporated an even more advanced approach called Spec-Driven Development (SDD). Unlike the traditional model, where developers manually write large volumes of code, this methodology prioritizes the creation of detailed technical specifications, like a complete blueprint of the solution. Based on these instructions, AI interprets what needs to be done and automatically generates the application code.As a result, the role of developers evolves: instead of focusing on execution, they take on a more strategic role, defining business rules and solution architecture. “With the adoption of Spec-Driven Development, we have drastically reduced the time required to deliver new features. Today, our team focuses much more on defining the problem and the solution strategy than on coding itself.” Gabriel Lopes, Director of Products and Platforms at YDUQS. Significant gains in productivity and scaleThe gains have been substantial. Team productivity increased more than fivefold in the first phase of the project, and with further evolution of the approach, projected efficiency is now more than seven times higher than the initial baseline. Beyond speed, the initiative has delivered greater code standardization, automatic documentation generation, facilitating system maintenance and increased team autonomy. “The results show that AI can be applied in a practical and measurable way in software development. More than accelerating delivery, we are creating a scalable model that can be replicated across different areas of the business.” Luis Tasso, Executive Manager at CI&T. The transformation was supported by technologies such as Node.js, React, and AWS cloud infrastructure, as well as CI&T’s proprietary tools for optimizing the development lifecycle.
